India vs China Manufacturing: A Practical Sourcing Decision Framework

A buyer-focused framework for comparing India and China suppliers beyond headline unit prices, including capacity, quality, shipping and total landed cost.

Begin with the product, not the country

India and China both have broad manufacturing ecosystems, but neither is automatically the best origin for every product. Start with the exact SKU, material, drawing, annual demand, expected order frequency and destination market. Compare at least two plausible production routes against the same specification. India's textile, engineering and food-processing ecosystems may be relevant for certain briefs; China's integrated electronics and industrial manufacturing networks may be relevant for others. These are sourcing hypotheses to test with suppliers, not blanket guarantees.

Make quotations genuinely comparable

Ask each manufacturer to price the identical quantity, material, technical tolerance, finish, quality plan, packaging, lead time and Incoterm. Separate one-off tooling and development from repeat unit cost. Record how long the quotation is valid, which currency it uses, who pays for samples and what production changes would trigger a re-quote. A low price based on a different component or lighter packaging is not a valid saving.

Measure execution risk

Verify legal business identity, manufacturing capability and the facility actually making the goods. Ask for reference work that resembles your product, then check samples against defined acceptance criteria. Discuss production capacity during peak demand and whether critical components or raw materials are subcontracted. Consider independent testing, pre-shipment inspection, intellectual-property protection and remedies for defects. Never treat a certificate image as proof of ongoing compliance.

Calculate total delivered cost

Total landed cost can include product price, tooling, test charges, export packaging, inspection, freight, insurance, import duties, taxes and inland transport. Country-of-origin and tariff classification can change the comparison. Review import restrictions and any applicable trade measures with a customs professional rather than relying on generic calculator results. Also calculate the cost of delays or inconsistent reorders.

Run a controlled first order

Approve a production sample and written specification, confirm inspection milestones, agree payments and delivery responsibilities, then test a commercially sensible initial order. Keep a change log and performance scorecard for quality, delivery, documentation and responsiveness. TAVOXE can help structure the India or China supplier search and quote comparison based on the buyer's actual brief.
